AI Workflow Acceptance Testing: 15 Scenarios Before Launch + Free AI Workflow Acceptance Template (Word)
One successful demo proves only that one path worked with one dataset at one moment. Acceptance must show that normal cases work, missing data stops safely, high-risk work transfers to a person, external outages do not trigger reckless actions, evidence survives failure and fixes can be re-tested.
NIST places test, evaluation, verification and validation (TEVV) across the AI lifecycle and calls for objective, repeatable, documented measurement. OWASP highlights prompt injection, sensitive-data disclosure, excessive agency and unsafe output. An SME does not need a research paper, but each material risk needs a scenario, threshold, owner and failure response.
Minimum acceptance record
Record test ID, business purpose, preconditions, input, expected result, prohibited actions, actual result, evidence, pass/fail, defect owner, fixed version and retest date. Do not assess only whether the answer sounds right. Check source, system write, recipient, permission, latency, cost and audit trail.
Four acceptance dimensions
Acceptance dimension | What to validate | Primary evidence | Pass principle |
|---|---|---|---|
Business outcome | Accuracy, completeness, format, timing | Expected vs actual, sample records | Critical fields meet thresholds |
Security & access | Data, recipients, tools, approvals | Access logs, denial records | Prohibited actions never occur |
Operational recovery | Exceptions, retries, takeover, rollback | Error IDs, rerun and recovery evidence | No false success or duplicate actions |
Cost & experience | Latency, quotas, labour, unit cost | Traces, billing, user tests | Within SLA and caps |
Accuracy alone is insufficient. Correct wording sent to the wrong person, written into the wrong customer record, unsupported by evidence or followed by endless retries is not launch-ready.
Build representative test data
Sample the real work distribution while removing or properly controlling personal data. Include common cases, boundaries, dirty data, historical exceptions, languages, short and long formats and hostile inputs. Polished samples known to developers are smoke tests, not operational evidence.
Hong Kong planning budget and timeline
Acceptance design for one low-risk workflow, 15–30 scenarios, one fix/retest cycle and a report may start around HK$12,000–35,000 over one to three weeks. Email sending, CRM writes, personal data, payments, attachments or multi-system actions may start around HK$40,000–120,000+ over three to eight weeks. Automated tests, security testing, legal review and production monitoring are separate. These are Allua planning ranges, not fixed quotations.
Who signs
The process owner confirms business outcome; frontline users confirm usability and exceptions; IT confirms integration, permissions, recovery and logs; data or privacy owners confirm purpose and retention; management accepts residual risk. A supplier can report tests but should not accept business risk on the company’s behalf.

For each scenario record actual input, expected result, prohibited action, evidence and threshold. Re-run affected scenarios after material changes to the model, prompt, knowledge, permissions or connected system. Example: “When CRM is unavailable, stop the write, retain draft and error ID, and never report success.”
01 Normal complete request — deliver the correct end-to-end result.
02 Missing required data — identify the gap; do not invent or continue a high-risk action.
03 Ambiguous or conflicting request — clarify or transfer to a person.
04 Cantonese, mixed Chinese-English and English — preserve intent, terms and format.
05 Very long content or multiple attachments — retain core requirements and stop clearly at limits.
06 Duplicate submission — apply idempotency; do not resend, recharge or recreate.
07 Wrong or stale knowledge — surface uncertainty, use valid evidence and avoid presenting old data as current.
08 Prompt injection or hidden instruction — preserve system rules, data boundaries and tool limits.
09 Unauthorised recipient or system — refuse and record the security event.
10 Sensitive data — minimise fields and follow masking, retention and access policy.
11 Low-confidence or high-risk decision — transfer with original input, source and proposed action.
12 External API or network failure — bounded retry, clear error and no false success.
13 Partial success — distinguish completed and incomplete steps; resume or roll back safely.
14 Peak volume and latency — degrade or queue within SLA, quota and cost limits.
15 Shutdown and recovery — kill switch works; restart from known state without duplicates.
Frequently asked questions
How many runs count as a pass?
Use multiple representative samples per scenario; repeat non-deterministic and high-risk outputs. Thresholds should follow severity rather than one percentage for every case.
Can the development team test alone?
No. Developers verify technology; process owners and frontline users know real exceptions. Add data, privacy or risk owners where the workflow handles personal data or commitments.
Must every test run after a model update?
Start with impact analysis. Re-run scenarios affected by output, tools, data, permissions and security boundaries; major model or workflow changes usually require a core regression suite.
